Okay, so we've seen five dark ones, two of them were full on lizard people and one seemed control his scaly lizardness... What the fuck was differnt for Emma and Killian that they didn't look lizardy? Nimue and Rumple turned lizardy in a snap, why were Em and KJ different? Cuz like... Love???? :/ I was thinking about writing a dark hook thing when this popped up in me noggin.
Well... Emma wasn’t ever truly dark. Even when she gave in to the darkness, she did it out of love and maintained her goal of destroying the darkness. So that’s why she didn’t turn scaly, because it seems the scales have something to do with the individual’s inner darkness.
Now Killian... Well, the “easy” answer is because they wanted to keep us thinking he hadn’t “given in” to the darkness yet so his ultimate betrayal of Emma when he goes after Merlin would be a surprise. This show just loves big twists and surprises more than they like making sense, so most of the time shit stops making sense, it was so they could go, “Haha, GOTCHA!” somewhere.
Also, Dark Hook not being his sexy self would’ve been a crime against all of humanity, which is just, you know, a universal truth.
But personally... I don’t think Killian ever gave in to the darkness the way the others did. I’ve written lengthy things about this before, but I feel like instead of him giving in to the darkness and becoming a true Dark One, the darkness just systematically attacked, took over and silenced his true self, then used the remaining shell more or less like an empty vessel. His Id still remained, demanding “revenge!” and running about acting out more like a frightened, wounded child than a fearsome and deadly Dark One, but his true self was buried somewhere deep, deep inside. I think that’s what we literally see “resurfacing” just before he sacrifices himself - Killian’s conscious self coming back to the forefront and taking control back. I can’t say any of that is what the writers intended or how Colin purposely played it, but that explanation makes a lot more sense to me than what canon seems to try to tell us about that whole debacle. I prefer seeing it this way.
Anyway, I theorize that this different path the darkness took with him is why he didn’t really change much in appearance at all. I mean, the guy’s hair is parted on the opposite side. A stiff wind could do that, for fuck’s sake. Even Emma, who gave in out of love, had more undeniable physical changes from giving in to the darkness. Killian’s changes literally amount to nothing more than stylistic changes (hair parting, jewelry, guyliner) that could just as easily be explained by another entity usurping control of him and not getting the finer details “just right”.
KW’s Microwhump: Meeting with Henry in 5x01 “The Dark Swan”
Killian’s worried about Emma, who disappeared off in a vortex of pure evil at the end of Season 4 and is now trapped in the Enchanted Forest. He approaches Henry, who is the new Author, and asks him to fix things, to take the darkness out of Emma and bring her back, with the Author’s Pen. Henry tells him he broke the pen, to which Killian can only reply, “You what?” and angst wildly with much aplomb and some face palming.
LOOK AT THIS GLORIOUS BASTARD. Just look at him. Look.

Look at this psychotic cupcake. Taken over by the darkness swirling through his soul, our favorite pirate runs around town like a crazy man, causing havoc and challenging people to duels. He’s still an adorable baked good, of course, but now he’s also a boatload of crazy to boot.

Killian makes the ultimate sacrifice by absorbing all the darkness into Excalibur and begging Emma to kill him with it.
