REDESIGNING THE ACADEMY

STRUCTURE IN NARUTO

Honestly at times felt we should have seen more of Naruto academy days and think more could have been done showcasing how the ninja system works within Konoha which is a militarized system.

This is essentially apart of my naruto rewrite which creates a system for how ninjas are evaluated and taught within the academy. To start off we’ll start off with the entrance exam into the academy. We know from Shikamaru that you can decide whether or not you want to become a ninja. And also how a lot of ninjas who come from established clans are already taught basic and sometimes advance techniques. So with the idea of an entrance exam it’s meant to essentially evaluate the students ability and place them into the track course that’s fits their skill set.

Entrance Exam: Initial Placement Based on Ability

Purpose: Sort students into tiers or tracks based on their existing skill sets. This allows the narrative to reflect why clan children (like Sasuke, Neji, or Ino) are often more advanced due to family training.

Criteria: Intelligence (strategy, problem-solving), combat aptitude (sparring or basic taijutsu forms), chakra control, and maybe even psychological profiling (to match with senseis later).

Outcome: Students are placed into Track A (advanced), Track B (standard), or Track C (remedial) classes—or more tiers if needed.

Narrative Benefit: Shows Naruto’s underdog status isn’t just social—it’s systemic. He likely tested low due to a lack of home training or emotional instability, so he starts at the bottom tier.

Let’s now proceed with how these classes are leveled and the overall structure. There would be general classes such as history or math it makes sense in the grand scheme seeing the amount of propaganda that takes place within Konoha. But also these general courses would be utilized in strategy, mission planning and so on.

* side note Iruka would be placed as homeroom teacher who looks over all the students files and handles their evaluations *

now onto the tracks.

Shinobi Skill Tracks (Specialized Tiers)

Based on entrance exam results and ongoing evaluations, students are placed into Skill Tracks, each one tailored to their progress:

Track A (Advanced): Clan kids or prodigies like Sasuke, Shikamaru, Neji, Ino, etc.

Track B (Standard): Average students like Kiba, Hinata, and Choji.

Track C (Remedial/Development): Students like Naruto, who struggle with chakra control or combat due to a lack of prior training or trauma.

Track A: Advanced Track (Clan Prodigies & High Aptitude)

Track B: Standard Track (Average Performers with Growth Potential)

Track C: Developmental Track (Late Bloomers & Undertrained)

* side note Tenten was originally placed in track c but after further evaluation felt Track B was more suited for her but i have yet to make that adjustment cause i be working a lot *

One thing I plan on implementing into the academy would be practical mission simulations centered on team work, problem solving, leadership, stamina, and emotional maturity.

The format is basically three students, one from each track placed into a group with a professor often times Iruka to evaluate their teamwork skills mainly.

Always felt like these missions worked based for the academy as practical missions centered around teaching team work and so on.

Narrative Use:

Naruto repeatedly fails missions not because he’s uncooperative, but because others sabotage, ignore, or abandon him, reinforcing his isolation.

Iruka could witness this firsthand, shifting his attitude from skeptical to supportive.

Also for further clarification when it comes to the Track courses it’s a flexible system, students are able to “test into” specific Track A classes while still being officially enrolled in Track B or C. This allows for strength-based specialization and highlights individual talent rather than purely clan status.

How It Works:

Lastly how the students are evaluated and how they graduate.

For this purpose there are three evaluations, the first being one that’s done to permit you into the academy and see where your skill set lies. The second being the mid academy evaluation.

Mid-Academy Evaluation: Class Advancement or Early Graduation Eligibility

Purpose: Assess progress and see who is eligible to move up a class tier or skip ahead to graduation training.

Example: Itachi likely tested into Tier 1 from the start, and during his Mid-Evaluation, his Genjutsu proficiency and advanced battle sense flagged him as ready for early genin status.

This also adds stakes—students who don’t progress may be held back or even washed out of the Academy.

Pre-Graduation Evaluation: Readiness Check

This could be the equivalent of what Naruto kept failing—not the final “you pass or fail” moment, but an indicator of whether you're ready for the true graduation exam.

It would include:

Teamwork simulations

Mission mock-ups

Ninjutsu, Genjutsu, Taijutsu grading

Chakra nature, aptitude or potential

Graduation Exam: A Cumulative Test

Each class has a specific "Final Jutsu" (like Naruto’s class using Shadow Clones). It allows the exam to vary depending on the needs of the era, the teacher’s design, or even the village’s political state.

For Naruto’s class:

Passing would mean being able to safely and successfully use a multi-clone jutsu and complete a small mission simulation (like rescuing a “hostage” or retrieving a scroll).

Naruto fails this not just because he struggles with the technique, but because of chakra control and inconsistency, again reinforcing why the "failures" are more holistic than just one jutsu.

That’s all for my Ninja academy redesign I have made some example schedules for some of the Konoha 11 which shows how the tracks work and what classes they’d be place into. 7 Minutes in Heaven with Sasuke Uchiha

A/N: It's funny because my first fanfic with Sasuke (unfinished - from here) has an introduction with exactly this kind of game. That's where I got my inspiration, although I changed the game and what happens afterwards.

Sasuke was always cold, even though he had his own way of showing interest in someone. Not many could capture his attention, but somehow, you did.

You were new to Konoha, breezing through the Chunin Exams like they were nothing, training harder than most, quiet, speaking only when necessary, kind when spoken to—and, of course, attractive, which only frustrated him more. But he saw through it all. You weren’t as simple as you appeared. There was something you were concealing, and he couldn’t decipher what.

He hadn’t spoken to you yet, but something told him it was only a matter of time before he would.

He was waiting for class to start, doing his best to ignore Naruto, even though that was nearly impossible.

“Come on!! You gotta come to Ino’s party! We don’t do this kind of thing often! Everyone’s gonna be there, and there’s gonna be drinks! Don’t be that guy who stays home!”

For a moment, Sasuke actually considered it, but not for the reasons Naruto might think.

“Everyone?” Sasuke asked casually, his expression unreadable.

“Yeah! You know, Sakura, Shikamaru, the whole team… even your weird friends like Suigetsu. Oh, and that new girl in our class too!”

This was the kind of thing Sasuke wanted to hear, even if he wouldn’t admit it.

“We’ll see.” He replies with a dlat, uninterested tone.

“Why???” Naruto groaned, getting impatient, feeling like he was finally close to a breakthrough, dragging his hand through his hair.

“Depends on my mood. Now get off me.” Sasuke shoved him away.

“You’re so stupid sometimes.”Naruto muttered, storming off.

He’d definitely try to push Sasuke again later. That was just who he was. But Sasuke had already made up his mind. He was going.

He was at this shitty party with Suigetsu, letting him head inside while he stayed out front for a smoke. He needed the time to calm down, to resist the pull of Sakura’s constant attention and the irritating conversations Naruto insisted on having with people who didn’t matter to him.

Almost finishing his blunt, you stepped outside, lighting your own cigarette. You seemed restless, not realizing you weren’t alone. The sound of Sasuke’s lighter flicking caught your attention, and you jumped when you saw him standing nearby, his presence suddenly far too close. Your eyes widened slightly.

“Ah, sorry. Didn’t see you there,” you mumbled, already feeling awkward for no reason.

Sasuke studied you for a moment, long enough to make you feel as though he could see straight through you. Then, after what felt like forever, he spoke.

“Not a fan of parties, huh?” His voice was calm and detached, but his eyes pierced into you, reading you like a book.

“A-a… too many people.” You chuckled nervously, the anxiety twisting in your stomach.

He didn’t reply at first, but he noticed how your gaze fell to his blunt—twice. Without a word, he offered it to you.

“I don’t really… Sure,” you muttered, taking it from him. But the moment you did, a wave of unease washed over you. You usually smoked alone—being around others made you talk too much, and you didn’t want to talk too much, especially not with him.

“I don’t usually smoke with people. I get too talkative.” You added quickly, a little embarrassed.

Sasuke only watched you in silence, his gaze steady, unreadable.

“I’m going for a walk.” He turned and started moving away, leaving you standing there, unsure of what to do. But then, he caught you off guard.

“You coming or what?”

“Wha—… but the others?” You glanced back at the door, then at him, already further ahead. Before you could stop yourself, you replied an “Yes.” and hurried to catch up.

You fell into step beside him, not daring to say anything. He rarely spoke, and you didn’t want to be annoying. To be honest, Sasuke always caught your attention. He was so closed off, so unpredictable, and so damn beautiful it disarmed you every time you were near him.

He led you to a bench near a large tree, the shadows stretching long across the ground as the first stars began to pierce the sky. The lake shimmered in the distance, its calm surface reflecting the soft glow of the moon above. It was a peaceful scene, yet the tension between you and him lingered like a storm waiting to break.

You sat beside him, but you didn’t dare speak, afraid that if you did, everything you were feeling would come rushing out. Sasuke, as always, remained unreadable, his presence heavy beside you, yet somehow… comforting? You weren’t sure.

But for the first time in a long time, you didn’t mind the silence. It wasn’t just the quiet. It was him.

Sakura’s name lit up your phone, her timing inconvenient as ever. You stared at the screen, hesitating before answering. Deep down, you were certain she wasn’t calling for you.

“Sakura’s calling me.” You said, unsure why you even mentioned it to Sasuke.

His gaze didn’t shift, but his voice carried calm finality.

“Don’t tell her I’m here.”

You blinked at him. “What? So I should lie?” You weren’t used to this. You always tried to do the right thing, no matter how inconvenient.

“She’ll come here if you don’t.” He replied, the sharpness in his tone making it clear he expected you to do as he said. Although…it made you think like maybe he don’t want another person here with you two.

Still, you hesitated before answering. “H-Hey, Sakura.” you said, forcing casualness into your voice.

“Hey, where are you? Have you seen Sasuke?” Her question came as no surprise; she didn’t even bother pretending to care why you weren’t there. You couldn’t blame her—Sasuke was her friend more than you could ever be.

“What? Oh, uh…I’m heading to a store. Do you need anything?” You cringed at how obvious your evasion was, praying she wouldn’t push further.

“No, that’s fine! We’re waiting for you, though. The guys especially!” She laughed lightly before hanging up.

The moment the call ended, Sasuke’s voice cut through the silence.

“So, you can lie.”

“I didn’t lie,” you muttered, heat rising to your cheeks. “I just avoided the truth.”

“Same thing.” He smirked, though his face was turned away. The kind of smirk you weren’t supposed to catch, his attempt at indifference falling flat. But you were too wrapped in anxiety to notice.

You finally glanced around, realizing the streets looked unfamiliar. The faint hum of cicadas and the rustle of trees only deepened your unease.

“I don’t even know where we are.” You admitted quietly, trying not to let nervousness seep into your voice.

“You’re not alone,” he replied, his tone sharp enough to sting, yet with an undercurrent of reassurance. It threw you off. Was he annoyed? Comforting you? You couldn’t tell, and his expression offered no answers.

You walked in silence for a while, the tension between you almost suffocating. Every small sound—the crunch of gravel, the faint whistle of wind—felt amplified. His presence made your chest feel tight, as if you were hyper-aware of every breath you took.

Finally, you broke the silence. “We should go back to them.” Your voice wavered slightly, betraying how much this was affecting you.

Sasuke didn’t answer immediately, but he followed, keeping pace behind you. It felt like walking with a shadow—one quietly observing, analyzing every move you made.

Before returning to the party, you stopped at a small store. The bright lights were almost jarring after the quiet darkness of the streets.

“So, you want to make your lie believable?” His voice was smooth, and when you turned, there was the faintest trace of a smile. Mocking, as always.

You rolled your eyes, embarrassed that he saw through you. “I’m actually buying something,” you shot back, though the defensive edge in your voice betrayed you.

By the time you returned, Sasuke was already inside. You hesitated at the door, your heart pounding harder than it should have. Did he not want anyone to know you were with him? The thought stung more than expected, though you realized you felt the same.

After steadying your breath, you opened the door. The noise hit you like a wave—voices overlapping, laughter spilling over, the faint pulse of music in the background.

You scanned the room, your eyes landing on him instantly. Sasuke stood off to the side, aloof as ever, gaze distant.

He didn’t even look at you when you entered. You tried to brush off the sinking weight in your chest, reminding yourself—this was Sasuke. Anything else was just you being delusional.

The room thrummed with life—voices colliding, laughter bursting, glasses clinking. You hadn’t been there long, but the atmosphere was infectious, enough to lower your guard. Or maybe it was the drinks.

Naruto was the first to pull you in, grinning wide as he slung an arm around your shoulders.

“Hey! Look who finally showed up! We missed you. Let’s get a drink and you’re not getting out of it!”

You didn’t fight it. One drink became two, and now you were tipsy—warm enough to laugh too easily, especially at Naruto’s antics. He was clingy, but harmless. Shikamaru wasn’t spared your teasing either—your banter playful, natural.

Kiba, though, was different. His lingering gaze made your skin prickle, and you found yourself inching away more than once.

Across the room, Sakura flitted back and forth between her friends and Sasuke. She was bright, effervescent, leaning close when she spoke. Sometimes he replied, other times he brushed her off with a curt nod. When he wasn’t with her, he stood with Suigetsu and Jugo, indulging in idle conversation.

He didn’t look at you. At least, you didn’t think he did.

You hadn’t noticed how much time had passed until someone suggested a game. Truth or Dare? No—something looser, riskier. “Seven Minutes in Heaven.”

The idea alone made you groan, yet somehow, you found yourself seated in the ragged circle Ino orchestrated, the rules barely registering in your hazy mind.

An empty beer bottle lay at the center. The game had barely begun, and you already regretted agreeing.

As the game went on, you let yourself be swept back into the noise and laughter. You didn’t know it, but Sasuke’s gaze lingered on you a moment longer before he turned away, disappearing back into his shadows.

That’s until you almost get paired with Kiba. Kiba grunted in annoyance when the bottle slowly turned toward Shino.

“Oh, come on!”

That’s when Sasuke tipped down the beer before stepping between Naruto and Sakura. Naruto widened his eyes before grinning at him.

Everybody looked at the unexpected intruder, especially you.

“Drunk enough not to have a stick up your ass and play with us?”

Sasuke almost rolled his eyes, his voice low.

“Shut up.”

You felt your cheek flush when, after some minutes, Sasuke side-glanced at you. His mouth twitched, even if you didn’t catch it.

The inevitable happened, seeming almost premeditated.

Ino leaned back, supporting herself with her hands and laughing. She threw a knowing look at Sakura before both of them turned to you, as if encouraging you.

“It was about time.”

The bottle stopped in front of Sasuke. And you.

Your heartbeat surged, making it terribly difficult to raise your head. Sasuke was already looking at you, betraying nothing.

He rose from the ground, unbothered, glancing over his shoulder to see your shy expression as you followed him. His steps were slow, making the tension you thought you alone were feeling grow thicker. You gulped when the door closed.

But Sasuke only exhaled a deep breath, irritated by this ridiculous game. By this irrelevant party. Still, he was faintly amused by your clumsiness, born from shyness.

“Fuck!” You dropped something on the ground, unaware of what it was. “The space is too small.”

He gave a small grunt, his eyes still locked on you. You chuckled, trying to fill the silence.

“You don’t seem like the type to do this kind of thing.”

Sasuke’s mouth twitched.

“What kind of thing?”

You looked anywhere but into his dark gaze, not wanting him to think your frantic heartbeat was because of him. You gestured agitatedly.

“You know… parties, games…”

“I don’t.”

You raised your eyebrows, gulping when his eyes sized you up. Perhaps without intention, still you begged the flickering dim light not to reveal your blushed cheeks.

“Did your friends force you then?”

“Nobody forced me.” Sasuke’s plain words made you restless. But when his gaze dropped to your lips and then back to your eyes, you felt warmth spreading in your body.

“Then?” Your voice cracked, cursing yourself for the weakness.

He leaned closer, making you gasp before he whispered in your ear.

“Maybe I wanted to see what’s so special about the new colleague everyone’s been talking about.”

“Y-yeah?”

Your mouth parted, breathing heavily. He hummed in agreement before raising his head slightly from your neck, just to see your face and your vulnerable eyes.

“And what’s hiding under her façade.”

You could swear your heart was about to explode. Your skin prickled, torn between fleeing and being immobilized by his presence.

Still, Sasuke was internally as surprised as you. Drawn by your reactions to him. He knew you found him attractive. He found you attractive too. Still, it wasn’t in his nature not to take things more slowly, to observe you further. Somehow your inhibitions, your forced restraints, pushed him to initiate more, to test your limits.

Only when you felt his warm breath against your face, closer than before, almost brushing his lips over you, even though his eyes sparkled with teasing, with no intention to touch you further, only to see how you would react. Only then did Kiba’s voice break in.

“Time’s up! Get out of there.”

You gave Sasuke a small smile, distancing yourself. Before he opened the door, you asked him without thinking twice.

“When are you leaving from here?”

He smirked, glancing at you over his shoulder as he opened the door. But he didn’t respond, leaving you to wait in distress.

After a while, when everything started worsening, you felt your mind hazy from the alcohol. Thinking it would be better to leave this place sooner.

“I should go.” you mumbled, half to yourself, half to the group.

Naruto groaned dramatically. “What? Already? Noooo, you can’t leave yet! Stay and drink more with us!”

“Sorry.” you said with an apologetic smile, gathering your things. “I’ve got training with Kakashi in the morning, and I don’t think showing up hungover would end well.”

They teased you a bit more before letting you leave, and as you reached the door, you couldn’t help but steal one last glance at Sasuke. Big mistake.

He was already looking at you, his gaze dark and unreadable. It sent a shiver down your spine—not because it was cold, but because it was too intense, like he could see straight through you. You looked away quickly and slipped outside, the cool night air hitting your face as you tried to calm the swirl of emotions in your chest.

You didn’t get far before someone fell into step beside you, the sound of soft, deliberate footsteps making you jump.

“What the—?!” You spun around, startled, only to find Sasuke walking beside you like it was the most natural thing in the world.

“Relax.” He said, his tone even, almost bored.

“Why are you here?” You asked, trying not to sound flustered but failing miserably.

“You don’t seem like someone who should be walking home alone.”

“I’m fine.” You shot back, waving him off. “I live close. Besides, the walk will clear my head.”

You stumbled slightly on your next step, your drunkenness betraying you, and let out an awkward chuckle.

“Okay, fine, maybe not convincing.”

Sasuke’s lips twitched—barely a smile, more like a faint acknowledgment. “Not at all.”

Your face flushed at his words, heat creeping up your neck. Why was he even here? Why not Sakura or… Karin? He didn’t even know you that well. Was it because of the game? Did he think you liked him? Was he here to mess with you?

Lost in your thoughts, you didn’t notice him watching you out of the corner of his eye, his expression unreadable but faintly amused. You must’ve been scowling because he reached out and lightly nudged your shoulder.

“Stop overthinking.”

“I—what? I’m not.” You lied, stumbling over your words.

“Right.”

The silence stretched out between you as you both walked, your mind racing with every possible scenario. Eventually, you mumbled, almost to yourself, “Thank you… for, you know, walking with me.”

His eyes flicked toward you, and he replied simply.

“You’re welcome.”

The walk returned to a comfortable silence, allowing him to relax into your presence more than he would’ve thought.

Sasuke wouldn’t mind if things stayed like this in the future. With the possibility of you being more in his presence.
