Okay, so here are my ideas on how they should reboot the franchise. Buckle up lol
So, first of all, as I said, it would have to be more faithful to the books, but not completely (I wouldn’t want it to, anyway). It would just need to take the major storylines from the books and subvert them in order to surprise the audience (especially the twin one). You’re right, the whole Nick thing would be pretty hard to do. Which is why I’m thinking that him being A could be replaced with something else, that I will elaborate on later.
Okay so. It would be roughly the same story except for a rather major difference : the girls would already be young adults at the beginning of the show. They should do the same thing that was done in the Turkish and Indonesian remakes and have Alison disappear on the night of their high school graduation party, right before they start college. A college campus is much more spacious and perfect for a thriller series! And the Liars being young adults would make so many things much more sensical and/or less problematic (especially the relationship between Aria and Ezra, though I think he should still be depicted as a creep).
One of the advantages of going from one medium (book) to another (television) is that they could use and explore different ideas that could have been good but didn’t make it in the books! Make alternate versions with interesting ideas! Sara Shepard recently revealed that she had initially intended for both Alison and Courtney to be alive in the books. Well, they should have used that idea for the og show and could use it for a new one!! Imagine the potential of having Courtney be alive! It would be much more satisfying to have different endings for her (a sad one in the books and a happy one in the show)! The fans could choose which one they prefer and I believe this would be much better than having these random characters that they created later for the og show instead of planning everything from the start to make it all make sense.
If they go with the twin thing but keep Courtney alive, Ali would have a solid motive to be A and target the girls despite the fact that she doesn’t really know them. She knows that Courtney cares about them and since she wants to kill her as revenge for ‘stealing’ her life, she becomes A to threaten the Liars, lure Courtney back to Rosewood and force her to show herself. That way, Ali’s « sudden personality change » after she comes back would make more sense : Courtney can finally give up her “Ali” identity and show the girls who she really is. At least for a while. Until she understands that in order to take down Alison once and for all, she has to BE her again, embrace being mean and manipulative and beat her at her own game with the help of the Liars.
Now, on to what we could have instead of Nick being “A”. Sara Shepard revealed that she originally wanted Alison to be the one whom Aria sees her dad cheating on her mom with. This is an interesting idea, but it would only work in a reboot where the girls are already young adults at the beginning. The number of predators there are in the books and the og show is honestly really disturbing, so them being young adults could somewhat fix that (it wouldn’t necessarily make the older characters who pursue some of them less creepy but still)
I think it would sort of make sense for Ali (Courtney) to be the one Byron was cheating on Ella with because everything gravitates towards Ali. Courtney loved living as Ali before her disappearance because she felt powerful and had everyone wrapped around her finger so she probably enjoyed messing up with people’s lives a little too much. This could be a reason for Aria to be “A” and blackmail “Ali” shortly before she disappears. She’d hate her dad for cheating on her mom and being a creep, but she’d also hate her supposed ‘best friend’ for messing around with Byron behind her back!
So, when Courtney shows herself and tries to reintegrate the group, Aria becomes distant because she can never truly forgive Courtney for what she did. That’s when the real Alison DiLaurentis sees a perfect opportunity to recruit someone. So she manipulates Aria joining her and they’d have a sort of « Dracula and Renfield » kind of dynamic where Ali is the mastermind who sends the threats and Aria gets information out of the other girls. Aria would be revealed to be the second “A” (after Mona, of course) at least two seasons before the finale so that we could see what the group would be like when it’s fractured. At some point, Aria realizes that the real Ali never wanted to help her and is just using her. So she stops working for her and has to deal with the consequences of her choices alone for a little while, until the other girls are forced to reintegrate her into the group because she becomes another target for Ali, though they never really trust her until the end.
We could have had it all! Alison as the villain she should have been! Courtney (the Liars’ “Ali”) being given a redemption arc that would have made more sense, especially considering that all the damage she caused when she was “Ali”, she did it mostly because she needed to be the most convincing “Alison” she could be in order to survive! And Imagine the thrilling and epic series finale we could have with a final confrontation between the twins where Courtney finally kills Alison!! That would be when Aria is ultimately redeemed when she sacrifices herself to save the other girls from the A-Team (because if I remember correctly, Ali had many people working for her in the books) and dies alongside Alison. The show would end with Courtney taking back Alison’s life and burying Alison as « Courtney ». She would then make the other girls swear to take that secret with them to the grave, in a symbolic moment echoing the opening song’s lyrics and calling back to the themes of the show : secrets and lies. The last scene would be « Courtney » and Aria’s funerals and then the girls part ways for good.
We could have a spin-off about Courtney’s life as Alison! A show about her redeeming herself by trying to fix all the damage she caused before her disappearance while also being targeted by many people who were wronged by the real Ali and want revenge, not knowing it’s her twin sister! She would have to uncover her deceased sister’s secrets and bad deeds and it would allow for her character to be developed in her own show! That would be much better than PLL : The Perfectionists, which just boringly recycled the same premise, characters and formula as the original show! What do you think? 👀

especially both ali & courtney being alive, i never gave up hope while reading that she'd magically still turn up somehow despite the body being found 😭
also love the idea of aria joining the A team, i see a lot of people theorizing that she was/should've been 'big A' and it's never really made much sense to me but i actually really like the plotline the way you explained it!
courtney having to embrace her 'ali side' to finally defeat her for good is amazing!!! it's kind of like, she's fighting with ali but also with her own dark side, because she has to do it in a way so she doesn't fall back into old patterns, i love it!
i always kind of found it odd how ali ended up only going to jail as punishment for all she did and even ended up gaining a whole ass fanclub in the process so i really like the idea of her dying in the end! and aria sacrificing herself omg 💔
