Hugo would so be a non-bender from the earth kingdom in the avatar universe because the earth kingdom is the most advanced one in both ATLA and TLOK just like Ingvarr (or iron kingdom) is the most advanced one in vat7k right. He could also be part of that place that I forgot the name of but it's the city full of metal benders I'll talk more about Hugo later.
I think Yong could easily be part of the fire nation AND a terrible FIREBENDER WHICH COULD basically be just like his failed attempts at being good with his fireworks in VAT7K during the start and slowly grow to be better at controlling his bending! Sort of like imagine Zuko during those episodes of him where since he's no longer using his anger to cast his bending he has to find a new way to learn how to bend because his fire is either way too weak or doesn't even appear at all! But this time it's Yong's fire being way too volatile and difficult to control once he's bending!
Yong and Hugo would probably understand each other the most in this au thanks to not being able to fully rely on bending or not being able to rely on bending at all. At least during the start.
Nuru would be tricky imo but I'm pretty sure that if it took place AFTER TLOK she could easily be part of the newest airbenders maybe not an air nomad but an airbender (Her kingdom is literally the AIR kingdom come onnnn) her journey could probably be to try and find a spirit that has been destroying or tampering with the home of her family and her community, as in, both in ATLA and TLOK spirits affect people a LOT depending on their mood and overall nature. I'd prefer for Nuru to be an airbender to keep Hugo as the only non-bender, you'll see why.
Nuru is such a precious character to me believe it or not. I mostly only post about Hugo, rarely about Varian or Yong and never have I posted anything about Nuru except recently with a drawing of the whole team in traditional but bear with me.
She left her home where she feels safer in, her family is filled with novelty and wealthy people who sort of like Toph hasn't let Nuru explore and experience the real world, once she left she was sort of nervous but quickly started to love and enjoy the new freedom she just got, still, homesickness hits her real hard sometimes and it reminds her that what she's doing is to find a way to stop whatever is causing her family problems.
VARIAN could probably be from the northern water tribe which could leave him to have a certain connection with the MOON SPIRIT a.k.a. Yue just like him having a certain connection to the moonstone in tts/vat7k because uh teal hair streak that was never really explained + dad that suffered from an explosion caused by the moonstone itself which could've caused for his son to have a certain magical connection to it or just suffer from a small radiation that doesn't affect his health which caused the streaks in his hair that became BIGGER during vat7k.... Cough cough...
He could probably be a waterbender who uses his bending in a non conventional way. He doesn't just trust his bending but more likely uses it to give power to different machines and artifacts he creates. He likes experimenting with his waterbending to create things that can help society. He doesn't solely rely on his bending abilities but does use them quite a lot even while using his creations.

Hugo would need to feel superior in some way. He just doesn't want to feel inferior at all, because being inferior makes him remember how he used to be before Donella... Using his inventions because he has nothing else to be known for. He can't control fire or air or water, not even earth and much less metal like specified benders. He ONLY has his inventions and has to rely completely on his own physical strength, intelligence and creations because he doesn't have any bending to work with.
Btw this was only thought with vat7k in mind I have no idea how tts would work nor do I have the energy to think about it...

i know the widely accepted fanon is that varian just fucking hates magic and refuses to believe in it which IS objectively very funny, considering he lives in an explicitly magical world, and i do fully believe he’d be stubborn enough to stick to that belief despite all evidence pointing otherwise, HOWEVER, i have a different approach that’s just slightly harder to explain but i do find equally funny
I don’t think varian DOESN’T BELIEVE in magic, i think he doesn’t when he’s younger but he’s eventually forced to accept it. I do think he doesn’t believe in magic like. Existing in a vacuum.
Essentially i think varian is incredibly firm on this mindset that magic is just science they don’t understand yet, which frankly, isn’t Wrong. Humans inherently want to understand things and in the real world TONS of shit we obviously have scientific explanations for Now were just chalked up to supernatural occurrences. I can totally see it being the same in fantasy worlds too bc they usually take place in a medieval esque environment
it’a not that varian doesn’t believe in magic or hates it as a concept, it’s quite the opposite. it’s that he hates magic being treated as a separate thing from science bc in his mind they’re the same. Nobody dares utter a word around him that might potentially trigger the hour long rant of “EVERYONE wants to call everything magic as if magic actually means anything but nothings inherently magic because its just a word to describe things we don’t understand and EVERYONE SAYS IM CRAZY FOR THIS BUT NOBODY FUCKING GETS I—”

if he was conscious, does that imply he heard everything? his eyes were closed, so he wouldn’t have seen what was happening, but he would have heard varian’s desperate pleas and been unable to respond. he would’ve wanted to communicate that he was alive, but would have been forced to stay immobile. he would have been a silent witness to the masked men terrorizing varian, and he would have ached to comfort his son in the lonely months when no one came for him. he would have raged alongside varian at the villagers shunning him over a rumor. he would have imagined all the things he could be saying to pull varian out of his downward spiral. during season two, he would have assumed varian died or was forever imprisoned, and no one would ever free quirin.
and when varian’s voice reached him again, this time joined by rapunzel’s—
when quirin’s prison melted away—
when he could open his eyes—
he would have hugged his son and told him what he realized he should’ve said long ago.

The main concept is basically just this:
Donella somehow hears about the black rocks. She wants to have them no matter what. Indestructible and powerful rocks to use for her weapons? Hell yes. Before she could send an adult to investigate them Hugo asked her if he could go. He wanted a big mission for once and promised he would do it. Donella did not like the idea at first, but after some convincing from Cyrus and Hugo she let him go. He could probably be less noticeable if he was considered a kid in an adult's eyes and probably wouldn't be as suspicious as an adult. That was the only reason he was sent. Cyrus is following from afar, though.
Uhhh yeah that would be it. He probably hears about this person called Varian who makes weird experiments and thinks "yeah that's my best bet" and tries to befriend him idk it's still an early concept,,,
