IndianOil Gorakhpur CBG project: Feedstock security becomes the real execution challenge
IndianOil Gorakhpur CBG project is testing whether India's fragmented biomass supply chain can deliver industrial-scale reliability through contractual discipline rather than infrastructure investment alone. IndianOil has invited bids to procure 75,600 MT of paddy straw, press mud and cattle dung for its compressed biogas plant at Gorakhpur under a reverse-auction-based rate contract. Indian Petroplus analysis indicates that the procurement strategy extends well beyond commodity purchasing because suppliers must arrange collection, aggregation, storage, transportation and continuous delivery while absorbing much of the operational risk. Unlike conventional industrial raw materials, agricultural residues are seasonal while CBG production requires uninterrupted daily feedstock availability. Suppliers may need to build inventories months before consumption begins, yet IndianOil retains flexibility to revise daily indents or even reduce lifting requirements depending on plant operations. Quality standards covering moisture, volatile solids and foreign matter further transfer storage and handling risks to contractors. A CBG plant is only as continuous as its biomass chain
IndianOil’s Gorakhpur compressed-biogas tender covers 75,600 tonnes of feedstock: 21,600 tonnes of baled paddy straw, 36,000 tonnes of press mud and 18,000 tonnes of cattle dung. These are contract quantities to support daily plant supply—not 75,600 tonnes delivered each day. The correction matters because logistics economics depend on inventory turnover and daily indents.
Allocation can be split 50:30:20 across as many as three suppliers for each of three feedstocks, creating up to nine operating interfaces. Diversification reduces single-supplier dependence, but the plant must coordinate quality, timing and inventory across a much larger network. That is an Indian aggregation challenge, not a generic renewable-energy claim.
Conclusion: IndianOil’s tender treats biomass collection as operating infrastructure. Gorakhpur will test whether India’s CBG ambitions can finance storage, quality control and flexible daily delivery outside the plant gate.
