Been researching pirate information for Pirate AU so this is what I got so far.
While this blog will contain mainly Swap whenever this AU is explored, I’m sharing the concepts for all the other skelebros as well:
Regardless of which bros,
These brothers have always been sort of a package deal. This AU is no different. The brothers run the Sea Dog crew as Captain and secret Quartermaster.
Based off of a piece of dialogue from the original game: They asserted themselves into the roles. One brother tends to be captain. The other resides as hidden Quartermaster (usually depicted doing their other job). Jobs are listed below:

The main job of the Captain is to keep up outward appearances to targeted ships, make decisions in the moment (while weighing pros and cons), and keeping people behind them. There’s a range of captains and how they go about leading their crew. Who better than the personality of the characters who were trying to those who succeeded in becoming captains of the royal guard?
The Quartermaster is more to keep everyone and everything else running smoother behind the scenes. Their job requires being mediators. Judges too when trouble happens (though the crew votes). They make sure the crew is also doing their jobs. They are also the ones who pick up when the captain is out of commission. Aka: lots of jobs at once…but only the Captain and crew knows their Quartermaster status. Anyone outside of that doesn’t know. Just assume their calmer job is their only job.
One reason why one is captain and the other is Quartermaster is because they balance each other. Papyrus’ tend to pull more from empathy and people while Sans’ pull more from data and plans. Another reason is they are the only ones who will call each other out. Papyrus’ can break through to Sans’ while Sans’ can comfort/build-up Papyrus’. They can reach each other…the other crew members are a bit of a hit or Miss if they try it.
Others roles:
Undyne: Main Captain. Sea Dog vessel technically sails under her, whose Captain also answers and inform her of new decelopments.
Alphys: Monster Port Surgeon and Carpenter. Does both when ships have returned. Seems content at Port. Not looking to leave Monster Islands.
Muffet: reside in Human Ports nearby the Monster Islands. Provides safe shops/food for monsters on the sea. They are examples and a few human’s first experiences with monsters. They are some on the search for more viable food options for monsters.
Grillby: Main source of food at the Monster Islands port. Doesn’t say much. Feeds anyone who stops in.
Mettaton/Napstablook: Informants and exploration of music/theatre. Neither have gotten outside of the monster islands yet.
Host Bunnies: Monster Island main port Inns and treats! Very nice to anyone who stops.
Nice Cream Guy: Runner of small trade ship. Haven’t left far from the Monster islands.
Duck: Pure determination helps keep communication between everyone flowing smoothly! Regardless of space between them.
(Same color=jobs are swapped for the Swap universes *swap, swapfell and fellswap*.)
Gaster Blasters: Various types. For various reasons.
They are inspired by sea creature skeletons. Sharks, Turtles, Eels and Whales. The skulls are the only thing most people see…but they do have full bodies.
Sharks: For stoping ships and quick snatches.*
Turtles: For guidance, protection and even comfort.
Eels: For stalking ships and ambushes.
Whales: For Capsizing ships and entrapping things.*
(*Sharks and Whales can lead the ships when captains or quartermasters are out of commission. The other determines whether crew or creatures steer the ship.)
