They want a usable process model they can analyze, update, and reuse. Those are 2 different outcomes: 1. Export (Visio to Excel) A one-time list of shapes and text. Useful for inventory, documentation, or copying content. 2. Dataset (Visio to Data Visualizer TSV, then Excel) A structured table that includes IDs, connections, and metadata (Function, Phase, Shape Type). This is what allows the diagram to be regenerated from data. Here is the problem with the “export” mindset: Exports usually lose the 1 thing that makes the process valuable: the logic of what happens next. When the connections are not represented as Next Step IDs, the table cannot answer questions like: • Where are the approvals? • How many handoffs exist? • Where is rework looping back? • Which team owns each step? • What changes if the swimlanes are regrouped? That is why process maps become shelfware. A picture is hard to govern. Data can be versioned, reviewed, and updated. The best mental model is: Process model = dataset Diagram = rendered view 5 signals a dataset is the real need: 1. Someone wants “the latest version” every month 2. The map changes weekly and redraw work is eating time 3. Leadership asks for 3 different views (ops view, systems view, risk view) 4. The team wants to use AI tools to summarize, audit, or compare variants 5. The process needs metrics (handoffs, approvals, rework loops, delay bands) What the dataset typically contains: • Process Step ID • Process Step Description • Next Step ID • Shape Type • Function (swimlane) • Phase (optional) Once the dataset exists, new “views” become easy: • Swimlanes by department • Swimlanes by system (ERP, CRM, email, manual) • Value stream view (VA, BVA, NVA crossed with Active, Waiting, Rework) • RACI view (Responsible, Accountable, Consulted, Informed) Same process. Different lens. So when is “Visio to Excel” enough? It is enough when the goal is simply “get the text out”. It is not enough when the goal is “keep this current and extract insight”.
