A Brief Look At The Training Within Industry Programme

Back in 1940 at the beginning of WWII the US Department of War realised that there would be a problem with the supply of all the military equipment that was needed because the very people who worked for companies which manufactured it were being conscripted and therefore unable to continue producing it. This was when the Training Within Industry programme was developed for the express purpose of improving job training in order to cover the shortfall.

The programme was designed to improve the skills of managers and supervisors and help them to train new employees faster. It utilised the expertise of trainers from private industry who tried a considerable number of experimental methods which were then whittled down to a set of 10-hour sessions based on the premise that a supervisor needed to have five main skills. These were knowledge of the work, understanding responsibility, skill in instruction, skill in improving methods, and skill in leadership.

The result was that training of supervisors was designed in four ten-hour sessions which were Job Instruction, Job Methods, Job Relations, and Programme Development.

Why Would Your Company Managers Need Leadership Classes?

When you operate a business of some size, you will have line managers and supervisors who are responsible for a particular section of your business and the employees who work in that section. A Brief Look at Problems That Arise In Your Business

How good are your supervisors’ problem-solving skills?

Problems arise in any business and they can have different causes. They can be caused by people, or they can be caused by a process which isn’t functioning as well as it might be. When dealing with problems, the first thing to do is to acknowledge that there actually is a problem. There are far too many instances where a problem persists for the simple reason that it hasn’t been recognised as a problem. Oftentimes, people have lived with a problem for so long it’s become the norm. They even go as far as creating work-arounds, for example rework, which become part of the formal process.

Once it is accepted that there is a problem, then there are problem solving techniques which can be employed in order to deal with it.

However, unless your managers and supervisors know how to solve problems quickly and sustainably, coming up with the right solution can be a problem!

There are actually courses that you can arrange for your supervisors in order for them to learn how to handle problems and come up with the right solutions. Once it has been recognised, the first thing to do is to correctly isolate the problem. What exactly is its nature? Is it a process problem, a people problem or both? What are the causes that conspire to cause the problem? You can’t find proper solutions or put any processes into place to deal with it until you do this. If the problem is within a process it is then necessary to improve the process or method.

However, the problem may also be a result of people. It can be that somebody simply doesn’t understand what to do, in which case it is a matter of job instruction. It can also be the case that someone either doesn’t care or even refuses to do something, in which case that is a matter for job relations.

Once the problem has been isolated and its causes understood, we follow the appropriate solution course to develop countermeasures and prevent recurrence of similar problems.

Whatever actions are taken to remove the problem, the final step is to evaluate the results to see if the problem has been eradicated.

Leaders or Managers? What’s the Difference?

Does your business have leaders, or does it just have managers? What’s the difference?

A leader is someone whom the people under him follow because they like him and WANT to follow him. A manager is someone who simply gives orders and people do what he says because he’s “the boss”. It is quite possible that they might NOT do what he says, or at least make it appear that they are doing so when in practice they are not, because they don’t like him issuing orders.

Too many businesses today only have managers. What happens is that someone on the factory floor who is very good at what they do gets promoted for that reason. There is nothing wrong with that. The skill to solve people problems that do arise quickly and sustainably? It is not the fault of the newly promoted individual if they don’t excel at these critical leadership tasks.

The Origins of Training within Industry

Training Within Industry (TWI) was developed between 1940 and 1945 by the US Department of War when it was realised that conscripting people into the US Army at the same time that the War Department was issuing more orders for materials and products would result in a shortfall of production workers. It was recognised that the only way to overcome the problem was to improve methods of job training.

Several programmes were tried and tested and eventually broken down into three ten-hour sessions called TWI Job Instruction, TWI Job Relations, and TWI Job Methods.

TWI Job Instruction was a course that taught managers and supervisors how to train new and inexperienced workers more quickly. They were shown how to break down jobs into simple steps and procedures, explain the main points and the reasons for them, and then watch the student attempt the process under close supervision.

TWI Job Relations taught supervisors how to handle and manage workers fairly and effectively. It placed the emphasis on the fact that people have to be treated as individuals.

The third course was TWI Job Methods, and this taught workers how to evaluate their individual jobs for efficiency and then suggest any improvements they thought could be made. Workers were shown how to break down their job into a series of steps and then analyse each step. If they decided that something could be done in a more efficient way, they would then “sell” the idea to their manager and co-workers.

In A 21st Century Business, Leadership Training Is Essential

For any organisation to get the best out of its’ employees, leadership training & coaching today is essential. Simply because somebody is a great shop floor worker and worthy of promotion doesn’t suddenly make them a good leader. It is only in the last few years that companies in the West have recognised that leadership skills have to be taught and learned. This way, average leaders can develop into high-performance leaders in a short period of time. This was recognised by the Toyota Motor Company in Japan some 70 years ago and is one of the things that took it from being a small car manufacturer to the largest in the world.

The first is containment, so that when a problem does occur it is not allowed to get out of hand. It is one thing knowing how to do something, but quite another knowing how to pass those skills on to someone else. Taking things a step further, it is even more important to be able to get someone to perform to the best of their abilities.

This is why leadership training companies exist in the first place. Their purpose is to teach others how to teach, develop and lead others to allow them to reach their full potential. Figures have shown that businesses that invest in their people deliver stock market returns up to five times higher than those who do not.

Training leaders to lead also helps to attract and retain talent. A mediocre manager will not only fail to attract top talent in the first place, but even if he or she manages to do that, will very likely fail to retain it. Human Resources experts Bersin by Deloitte reports that “Great leaders attract, hire, and inspire great people.” According to another US company, The Conference Board, “Leadership development has enormous power in both shaping and changing the culture and strategy of business.”

Furthermore, when faced with changes in unpredictable business environments, the Center For Creative Leadership found that 86% of businesses with leadership development programmes were able to respond to such changes rapidly whereas only 52% of companies which did not invest much in their people could do so.

In addition, the Bersin report found that only 30% of companies rated their top level managers as highly capable, while less than half rated their mid-level managers the same.
