Dragon AU?
In the AU, dragons have human forms, which they’re usually in, but they also keep hoards.
If their hoard is threatened, they can turn full dragon. Full dragon form is usually quadrupedal, much more feral in mindset than their human form, and extremely dangerous, strong, and tough. Also, big.
Otherwise, they can transform into anything between ‘human’ and 'anthropomorphic dragon’.
All transformations at least partially incorporate whatever the dragon was wearing. So, if a dragon transformed while wearing a suit, the suit wouldn’t be ruined, and they’d be at least partially coloured and patterned like the suit. If a dragon transformed while wearing a hoodie, the hoodie strings would probably become combat tentacles or something.
Hiro is a dragon. He keeps it secret, though-dragons have a reputation as inherently selfish monsters prone to rampaging at the slightest provocation. While his family knows, no-one else does.
(The other Hamadas are not dragons. Hiro was adopted. )
His 'hoard’ is a few action figures, his favourite jacket, and a broken clock on the wall. Also, his family, in the sense of “I will destroy WORLDS to protect my family and their happiness”.
Callaghan wants to kill Krei, for the same reasons as in the movie, and Yama is a mob boss who wants to use dragons to take over at least the state. Working together, they manage to find a way to trigger a dragon’s transformation whenever they want, while also controlling the dragons.
Hiro meets the Nerd Herd under similar circumstances to the movie, and Tadashi dies after deciding to stay behind for a bit to look at all the various showcase entries.
Hiro forms the BH6 group after finding Callaghan in a warehouse (he slightly transforms on realizing that maybe Tadashi’s death was murder and can barely keep the transformation to hideable stuff). Weird kidnappings have started to occur, mostly of known dragons; people are worried.
HOWEVER when they track Callaghan to Akumi Island, instead of a ruined lab, they find a well-maintained secret base.
At some point, Hiro gets separated from the group. Most of the dragons are asleep in their massive cells, and none attack, despite most of them being in full dragon form.
One of them, however, attacks.
The group are in the middle of frantically fighting against the dragon when suddenly a spherical blue blast of energy hits it, and it promptly has a seizure. Fred turns around first to see yet another dragon.
Instead of leathery skin or fine scales, this one’s got purple and red plating, mostly on their front. The plates looked far tougher than the scales of the other dragon, and in the places they didn’t cover, there were small, black scales, with red stripes on the sides of the large forelegs. The brown eyes looked like a snake’s: no lids. They had purple, slightly branched horns, made of the same shiny material as the plates, and they ended in red.
The dragon’s forelegs were longer than its hindlegs, but even so, they stood only six foot at the shoulder; their body, from the end of the muzzle to the tip of the tail, was twelve feet long.
Also, they were wingless. And had a fluffy black mane.
Fred barely had time to open his mouth to tell the others when the dragon bounded forward, already starting to transform back, the razor-sharp claws on their forepaws folding back.
When the others turned around, Hiro was already small enough again to stand bipedally (but not upright-he was hunched forwards, balancing with his tail), and the plating and scales were mostly melting back into what he’d been wearing.
The trousers melded into scales at the bottom, the sleeves did the same at the ends, and he still had horns and most of his face scales, but at least he could talk.
He fussed over the group for almost a quarter of an hour before managing to transform back fully. The gloves/claws were last.
(Also: Yes, he has taser breath. He can also shock things with his front paws, walk on metal walls or ceilings, and manipulate magnetic fields to throw small metal objects with some accuracy, having electricity and magnetism powers instead of standard fire breath. Only if he transformed wearing at least some of his armour though. Otherwise, he’s a standard half-grown Eastern/Western mix dragon. Who is still too young for wings. And is only 6 foot at the shoulder because he has huge front legs slash arms. )

(Well hell, I’m always a sucker for Dragon AUs! Especially when cute little Hiro turns into a not-so-cute monstrous terror. Although your description of his fluffy mane for some reason just makes me think of Simba. Like, sure he’s a ferocious dragon, but in dragon-terms he’s actually really cute and tiny.
Sorry Hiro. You just can’t escape your smol fate, even when you’re a dragon
