How extensively does becoming a head/target/power/whatever Master alter the body of the Human or Nebulon involved? to transform like that they'd have to be either very flexible or have a body re-engineered to cope with it.

You’re not wrong! The answer varies by continuity; the G1 cartoon was vague on the matter, seeming to depict the heads as exo-suits that transformed “around” their Nebulan and human occupants, but the Marvel comic went for exactly the sort of re-engineering you’re talking about, as seen here:

All indications are that the characters are not wearing suits in Marvel - their bodies ARE the mechanical forms resembling their toys, with only their human (Nebulan) heads left visible on top, covered by a removable helmet. They would have to hide their bodies under trenchcoats and such when they wanted to move around appearing normal.  The process is reversible to an extent; Spike Witwicky was able to have his human appearance restored, but the mental link between him and Fortress Maximus remained, as did the internal modifications to his body, allowing him to transform and link with Max just by putting his armor back on. This was the same route IDW went with their Headmasters.

Over in Japan, it all gets a bit more “anime”. In the Super-God Masterforce series, human beings use “Master-Braces” to literally convert their organic cells into “living metal” cells (what Transformers are made of), allowing them to transform into heads and engines that then connect to lifeless Transformer bodies called “Transtectors.” There’s no “partnership,” nor is there any “piloting” - this process literally turns the human INTO a Transformer. Then they just use the bracelets to turn back to normal when they’re done! Only catch is, they can’t take the bracelets off.

Drift winced. “Oooh. Yeah. We know that sort of people. Did, uh, this…” He gestured at Minerva’s Cybertronian body, “use to be another person?”

She rubbed the back of her neck, “Yeah.... yeah... I mean by the time they hooked me up this body had been uh... vacated. But... yeah...”

“Minerva…?” The name was familiar. But it wasn’t until he’d shaken her hand and she’d explained that it clicked. “Oh! That’s—you’re the—” He stared her up and down. “… Aren’t you supposed to be human?”

Minerva looked away from him and rubbed her arm once she was done shaking hands, “Well... -- yes... It’s kind of a long story.” Her grin had momentarily faltered as she spoke, but she tried to return it to her face once more after a moment, “To keep it simple... on Earth I got tangled up with the wrong sort of people and this --” she gestured to herself “-- is kind of the end result of that.”

He’d stopped in surprise at the door when he realized there was someone new in the medibay. “Oh—hey. Yeah, that’s me.” A friendly, albeit confused, smile. “Sorry, I don’t know your name. Are you one of the refugees?” (He was referring to a large pack of Cybertronian ex-slaves they liberated from a parallel universe’s Luna 2. In other words: no, she’s not.)

My name is Minerva by the way,” the human turned cybertronian extended a hand for Drift to shake, “This... sounds a bit silly, but -- You sound somewhat like someone I used to talk to... a long while ago. His name was Drift as well I think...”

Minerva had been the only one in the medical bay when Drift walked in. At first she hadn’t heard him enter -- he could be rather light on his feet -- but one look up from her datapad alerted her to the other’s presence. 

“Oh! Drift, right? Bonjour. Is there... something I could help you with?” She spoke, mildly surprised, as she got up from where she was seated.

(this is really loose so bear with me. my knowledge of the older IDW stuff is vague at best because I originally read it when I was like.... in middle school I think)

Minerva is just a tad older in this verse, late 20s, early 30s. Was captured by Machination who subjected her to extreme surgery to connect her to a dead transformer (her transtector). It got to the point where she literally could not live outside it as its “head” or she would die. And she basically had to adapt to life as a giant transforming robot.

Eventually she escaped yadda yadda

Maybe she met up with Ultra Magnus somehow? Idk.

But long story short, she’s on the Lost Light now because... reasons.
