In my opinion, Under the barrage of jokes from Tommy and Sonny's gang, it seems Fredo had very little Chances to believe in himrself and come out unscathed

And what chances did he have? Connie is Connie, everyone adores her, Michael is Dad's favorite. And Fredo? Poor Fredo.

tom hagen is ridiculous. he lost his family once and did terrible things just to make sure he didn’t lose the second change he had at having a family even after the three closest to him had already died. he went through so much denial and never admitted to himself that it was too late to salvage anything.

in the first few drafts of the movie script, tom silently watches sonny’s phone call, aware of what’s going on, and tell his bodyguards to tail him after he left. in the final draft he confronts sonny personally. tom personally has to break the news to vito after that, which vito urges him to do. he has to make the call to bonasera. during the vito shooting scare he had to play devil’s advocate with sonny.

this man had to pretend he felt nothing in the series of deaths looming over his family because he’s the advisor. he’s supposed to be the guy everyone can lean on and he thinks he owes it to the family after he leaned on them to survive when he was like twelve. but he has no one that he can lean on himself. he comes off as stoic when he’s just extremely cautious. if he were apathetic instead of circumspect he wouldn’t have sent guards after sonny.

he’s not so cautious that it becomes a major flaw, though. for example, it’s clear to tom that carlo played a major role in sonny’s death, while michael needs to hear it from carlo himself, which confuses tom. his cautious nature lies in the same place as the reason he’s not a “wartime consigliere”–he genuinely cares about his family to the point where he wouldn’t want to put any of them in danger.

vito accepted that tom was “soft” when it came to the family because vito himself was, too. michael “accepted” this somewhat, too, but was frustrated with it and used tom’s insecurities to manipulate him. in a way, vito’s empathy and michael’s lack thereof both failed them in their business, while tom showed a heart-wrenching balance of showing nothing while feeling everything. (duvall portrays tom as visibly holding back tears when sollozzo tells him that vito died, for example.) AND THIS GUY IS ONLY A SUPPORTING CHARACTER HERE.
