I like the idea that the soul in a Soul Gem sorta dies (like it collapses under the weight of its corruption) and leaves an imprint in the shape of the person's grief, anxieties, fears, etc. Their magic then fills that void left behind by the soul's death, but it becomes a twisted version of what was there.
Anon, I fucking love this??? It would definitely explain why Witching out is so irreversible; the magical girl's soul isn't just corrupted, it's gone. Just straight up doesn't exist anymore and can't be recovered or healed.
Your theory also slots in nicely with the 3 instances of de-witchification we see in the PMMM franchise (that I can think of off the top of my head at least):
In The Different Story, Madoka uses her wish to bring Sayaka back from the dead after she turned into a Witch. This was one of Homura's later timelines, so Madoka has godlike potential at this point; nothing is beyond her abilities, so she could have recreated Sayaka's soul, plucked it from a different time, etc.
In Tart Magica, Lapin used her wish to reverse Isabeau's Witch transformation. However, the corruption caused by the transformation was irreversible; Isabeau still retains a Witch's mindless malice and most of her personality seems to be gone.
As for Rebellion (where Homura turns into a Witch but then is brought back), I've always assumed it was a special case because of the Incubator barrier. And in any case, we're once again factoring in Literal Goddess Madoka.
What's interesting about this is there was an event in Magia Record that kinda confirmed this! The event follows Kanae and Mel after their deaths, watching the main story as it unfolds and trying to support Yachiyo. At the end of the event it's revealed Kanae was showing all of this to the last pieces of Mel's soul (or maybe imagining what she'd show her? It's been a few years since I've read the event) as it disappeared because magical girls who witched out had their souls destroyed.
There was like a little café where all the souls of magical girls who died in battle were, but girls who became witches no longer had a soul so they didn't exist. Kanae died from her soul gem shattering, so at least they get an afterlife?
Yes, I remember that! It also lines up with what we see in the original anime; when Madoka is having her conversation with Mami and Kyoko in the afterlife in the final episode, Sayaka is notably absent. Whereas Mami and Kyoko died in battle against Witches (and both of them had their Soul Gems destroyed to boot), Sayaka became a Witch herself. The implication is like you said: magical girls who become Witches get their souls destroyed.
