Panda!Hiro is a very small panda as well. He's not expected to grow larger than a twelve year old child. And he follows Tadashi to all of his classes eventually, the teachers and students all think it's the cutest thing in the world. Also Hiro eventually thinks that he's a human, and Tadashi's his real mom, but Tadashi doesn't notice this.

Tadashi comes home to see Panda!Hiro eating hot wings and stares for a few minutes, then yells, "AUNT CASS! YOU OF ALL PEOPLE SHOULD KNOW THAT HIRO'S ON A SPECIAL DIET!"

Tadashi does, however, have a fondness for dressing Hiro up in little outfits. He caught Hiro trying to put on one of his shirts once (very unsuccessfully), and the idea was too cute to pass up.

And in Aunt Cass’ defense, she didn’t actually feed Hiro hot wings. They were supposed to be for Tadashi, but she made the mistake of turning her back for more than three seconds, and Hiro got into them. They’re both just shocked that an animal that exclusively eats bamboo is willing to even try hot wings in the first place.

Still, hot wings are not good for pandas, and Tadashi makes sure that Hiro doesn’t actually consume any of the food. Because that’s what his job is as Hiro’s keeper XD

PFFFT-Panda AU was not what I meant but I like it better! Thank you for such BEAUTY! Panda!Hiro was probably at the showcase since he's attached to Tadashi, and Cass wasn't keeping a close enough eye on him. So the little panda snuck out, but the nerd herd thinks it's too cute to take it back home so they let Hiro look for Tadashi. They have no regrets.

I think the panda thing was just an imagination of Tadashi. and Hiro is still human.

So it seems I misunderstood, but hey. Pandas are cute! More pandas!

Maybe Panda!Hiro lost his mom or got rejected when he was really wee, so they gave him to Tadashi to be his new mom and keeper. Aunt Cass helps out because she’s a former employee of a wildlife reserve for Pandas. They brought him along because they’d promised a friend (Fred probably. Maybe Honey Lemon) that they’d go to the showcase and they couldn’t just leave Hiro alone. They figured they’d stay for an hour at most and then go home.

Then the fire happened and all hell broke loose

AU-Tadashi didn't run into the fire, since when he turned around all he saw was a sad baby panda. Who proceeded to sneeze. Oh wait-That was just his baby brother getting a cold. Cue explosion while he's dragging a really angry panda to Baymax.

I’m not sure if I should be reading this as Hiro is a cute baby panda or as Hiro is ACTUALLY a panda

I choose the second option XD

Hiro’s a panda, so they’re endangered. Naturally, as his handler/keeper, Tadashi would be very concerned if Hiro caught the slightest cold, because every panda is needed to keep the species going. So it’s perfectly understandable that he’d overreact when Hiro so much as caught the sniffles, and rushed him to his vet-bot Baymax.

...just don’t think too hard about why a baby panda was at the SFIT showcase to begin with XD
