what's the difference between an alter ego and a sub personality?

The way I perceive it is while subpersonalities are innate to you or created subconsciously, alter egos require your conscious effort to be made and preserved. (Once you forget about them, they disappear.)
Alter egos are also personas that emulate a radically different you. "Me but evil" is a good example; does everything you're against. Think of superheroes versus their ordinary self as well.
Most subpersonalities meanwhile are more subtle and less performative. Unless you're polyminded or seunusID, you don't assign them a unique identity or personhood. They just exist as ordinary parts of you.
And it's also important to mention how most people only keep one alter ego at a time. Maintaining a second one is hard — compare to the mindsets with 50+ minds.
Long story short, alter egos are so different from your typical subpersonality that you can even label them as a second personality.
