the first "prank" sirius and james ever pulled was a few months into first year. There was a gryffindor girl in their year that constantly went to mcgonagall asking to wear pants instead of the skirt only to be told that she couldn't, unfortunately. it was school rules.

They felt bad for her so they gave her james' trousers. James ofc being incredibly unorganised only brought one pair of trousers with him to hogwarts. So she gave him her skirt in return as a joke. That's when the idea clicked. Sirius and James would wear skirts the next day while the girl would wear pants.

The girl loved the idea and the next day, they all marched into the great hall together, refusing to change clothes. McGonagall gave them detention but she was laughing at them, so they don't think she really minded.
