If you don’t leave hints and clues that point to a character being a villain. 

And then you make the character the sudden villain.

It’s not a good twist.

It’s lazy as fuck. 

If you want a twist villain to be satisfying, you need to leave hints and clues, give them a motivation that makes it work that they’d be the villain, otherwise it just falls flat. 

If done improperly, a twist forces you to throw everything you know about the character to the wind. That’s not clever, that’s just forcing the audience to have to re-learn who a character is. It’s always better to make them have to re-contextualize instead, where the behaviours of the character that may have been mundane or heroic are shown to be villainous. Just having everything they did be ~a lie to trick you~ just makes it look lazy.
