I’ve worked on this AU for several years now, I think it’s formed enough to where I can tell y’all about it.
It focuses around Sombra and the other umbriums. In this timeline, though Sombra is viewed as a villainous tyrant by the ponies of Equestria, this is far from the case. The umbrium race had been shunned from society by ponies and Crystal ponies alike due to good ol racism and propaganda. When Sombra returns to the Crystal empire (season 3 premiere in the show) after being trapped in ice for a thousand years, he and his fellow umbrium are only attempting to reclaim their homeland which they were banished from so long ago.

After his defeat and loss of his horn, an earth pony traveler named Summit Seeker finds Sombra’s horn. Summit’s Dream is that he always wanted to be a unicorn, so he attempted perform an ancient ritual to make the disembodied horn as it’s own . The ritual backfires and over time he turns into a less powerful doppelgänger of Sombra. Believing he truly is the king of shadows, he rallies Sombra’s armies and the events of the season 9 premiere occur. (Hence why s9 Sombra has a different voice and personality all together ) The real Sombra eventually finds and confronts him just as the Mane six are to defeat him, and Sombra takes him down instead, revealing the stallion’s true identity.
Later when Twilight is crowned Princess, Sombra attempts to repair relations with ponykind. He was initially hesitant to the idea of making an ally of a race that never shown respect for his people. His adopted daughter, Fantasma, was the one who convinced him to employ more diplomatic methods when dealing with ponykind.
Around the same time, the umbriums establish their own kingdom, as a solution to not being able to return to the Empire. It is named Polarium, named after Polaris, one of the first umbriums to ever exist. He is known as the King of Dreams, for not only does he walk among others’ dreams like Luna does, but he is the one who created the very concept of dreams at the dawn of time. The umbriums see him as a god-like figure.
Sombra has two adopted children:
Fantasma: She is 18. Though she is technically the Princess of the umbriums, she rarely uses the title. She acts quite calm and mature for her age and is known for being very tomboyish. Asma usually wears some sort of formal military regalia in public, not because her father wanted her to, but because she believes that other will take her seriously if she dons a “regal” appearance. Asma is also a skilled fighter, with her weapon of choice being a sword. She can also become invisible, phase through solid objects, and manipulate the corporeality of her body like a ghost can. Usually she prefers to fight with honor (I.e. she won’t stab you from behind, she refuses to attack her opponent when they are unarmed, etc). If there are lives of her or her family are one the line, she can be pushed to the point where she will throw away any notion of honor and take you down by any means.
Brasa: Sombra’s second adopted child, and Fantasma’s younger sibling. Brasa identifies as non-binary. On the surface, they are Asma’s polar opposite. They are outgoing, hotheaded and a fierce fighter who prefers hoof-to-hoof combat. Brasa gets mistaken for being older than their sister, as they are much bigger and stockier. But they are actually incredibly kind and somewhat naive about the world, despite being 16. Brasa also not the sharpest tool in the shed and they’re sometimes too trusting of others. Their sister was inspired by Brasa’s willingness to befriend ponies to help their race work towards a more peaceful future.
