At young age she and her sister loved the opera, so she became one of the workers to make her sister happy
She hates Huang because like she thinks he stole her sister and is the reason her sister died of sickness (even if it doesn't make sense cuz how???)
She loves Xifeng because she reminders her of her sister, and she's working at Peking opera so yay
Hates Hayou with a burning passion (and he probably hates her back). However they don't know each other's "occupation." Hayou doesn't know she's part of SPECTACLE and she doesn't know he was working for ACME (but they've been suspicious of each other for a long time

Ru Lan is practically second in command for the Cultural Performances section because sometimes Geiko can be childish and make dumb decisions and y'know
She's not really evil, she just steals because her pookie does too (and it's kinda fun) and is the only one to make Geiko stable :D
She's okay with shadowsan
She's okay with team red (since xifeng's friends with them), but she kinda thinks that they're just annoying children playing games for adults
someone should write a carmen sandiego fic where everything takes place as normal except for the fact that carmens mom is a part of team red from the start.
imagine her scolding carmen for her lack of self-preservation during missions because she doesn't want to lose her daughter again. her never making fun of, in fact actively encouraging, zack's hunger because it just means she gets to cook more and he always gushes about how good her food is. her listening to ivy talk about a new upgrade for red drone she's been wanting to install despite her not understanding anything the red head says. her making sure player is taking care of themself and assuring them that the world isn't going to end if they take a break, because they're just a kid. they're all just kids that need a team mother figure. she doesn't get her own orphanage like she does in the actual series, but who needs an orphanage when you've got dumbass globetrotter children right here?
her being awkward co-parents with shadowsan because while yeah, he didn't actually kill her husband, he was originally the one sent to get a hit on him and the one who burnt his house down + the one who brought her daughter to an island of isolated criminals. she understands he's changrd but she's still... iffy, around him.

i have just finished carmen sandiego season 4, and honestly, it’s great for what it is, though i agree the ending was kinda rushed there. for the record, i am thrilled gray got the screentime he did. also for the record, i am salty ivy, zack, and player didn’t get the screentime they deserved in the finale.
(also why did carmen not just tell gray “yo do u just wanna come with me and that way we don’t have to fight each other” in the himalayas episode??? he probably would’ve said yes.) (also hello character development: gray going from “i’m going to kill an innocent bystander because i was ordered to leave no witnesses” to “i’m not even going to carry a lethal weapon because no.” anyway. just. GRAY. also devineaux’s character development - just - *YELLS*) (also i suspect gray chose to meddle with his weapon because he possibly didn’t trust himself to not use the lethal setting in the heat of the moment, which - someone please hug him.)

my point is: we were totally robbed of TeamRed!Gray and Carmen interacting and/or general Gray and Carmen shenanigans because Carmen goes to Do A Reckless Thing and Gray is just immediately like “oh boy” and honestly it was kind of hilarious (they probably had this dynamic back at the academy too tbh)

Then her family became poor, so her father sold her as a oriran for money
She learned to pickpocket her clients, which helped her as she got recruited to vile
Something happened (haven't thought about it yet) that made her get expelled from vile
She got recruited by the Director
Once the Director's daughter became the new Director, and the former Manager of Cultural Performances either died, went missing, got murdered, or retired, she was chosen to be the next Manager
Headcanons:
Despite becoming a geisha, she still kept her oriran appearance because she's love starved and someone once told her she's beautiful, so she thought to let herself look the same. The only difference is the sandals with socks and less hairpins (but she always wore her mother's heirloom)
Despite how she is, she's kind enough to listen to her operatives when they tell her about their different cultures and all that (she strives to be like her mother)
She actually has a lot of hobbies like playing Japanese instruments, smart enough to place chess, reading manga (yes don't ask) and one time some of her operatives made her watch anime with them. She also loves eating anything matcha.

She has this weird fixation on Lady Dokuso (they are both good with poisoning) like the yandere type, she loves her, but sometimes she hates her, it's complicated (more like she's loves her because she hates her)
She once respected Shadowsan (which is kinda a compliment because she absolutely hates men), especially during his faculty days, but when he betrayed vile she thought he was pathetic
She actually admires Paper Star
She finds it weird that Magika (my oc) decided to work in the circus section instead of working with her
